Why most coaches get stuck at ₹1 lakh a month
I’ve sat with hundreds of coaches who earn around ₹1 lakh a month. Fitness coaches, yoga teachers, nutritionists, life coaches, doctors selling online programs. Almost none of them are lazy. Most are the hardest-working people in their field.
The pattern is always the same: ₹3 lakh one month, ₹1.2 lakh the next, and no clear reason why. Every rupee still runs through them. They post more than ever and the leads get colder. And when they try to fix it, they pour more effort into the part of the business that is already working.
That’s the trap. At ₹1 lakh a month you are not short of effort. You are short of a system.
The three parts of a Money Machine
When Dr. Jyoti and I took Fitness Funda online in March 2020, we had one laptop and one Zoom call. What turned that into ₹10 Cr+ in revenue and 15,000+ paid clients wasn’t a viral reel. It was building three parts that work together. I call it the Win-Win Money Machine™:
- Product — an offer that is unique, different and result-driven. If it sounds like every other coach, nothing downstream will save it.
- Traffic — leads from organic content, paid ads and referrals, built to compound instead of being rented.
- Sales — a conversion system that moves from 1:1 calls to 1:many events to a team, so revenue doesn’t depend on your calendar.
The rule that matters most: a weak product with more traffic is expensive silence. And a strong product with no sales system gives you leads that never pay. So the first job is diagnosis — which of the three is broken?
Step 1: Fix the product before anything else
Most coaches describe themselves the same way: “I help people get healthy.” That sentence can’t be marketed because it’s for everyone. I use a simple formula, P + M + TG + R: the Problem you solve, the Method you’re credible in, the Target Group you understand deeply, and the Result people will pay for.
The narrower the target group, the easier the marketing. Shruti Maheshwari came to us with no program, no structure and no offer. We built her program as India’s first Sleep Coach, launched it at ₹5,000, and then raised it to ₹35,000 and beyond — and people still said yes. Same expertise. Different positioning.
Step 2: Climb the offer ladder
Revenue doesn’t scale by selling more of your cheapest product. It scales by moving up levels. The 4 Level Scale Model™ maps it:
- Level 1 · Validate — ₹99 to ₹999, one-to-many (challenge, workshop, masterclass). Gets you to ~₹1 lakh a month.
- Level 2 · Activate — ₹999 to ₹9,999, group programs (30-day program, bootcamp, community). ₹1–3 lakh a month.
- Level 3 · Accelerate — ₹10,000 to ₹50,000, hybrid (cohort, certification, mentorship). ~₹5 lakh a month.
- Level 4 · Ascend — ₹50,000+, high touch (mastermind, consulting, private coaching). ~₹10 lakh a month.
Coaches stuck at ₹1 lakh are usually selling a Level 1 or Level 2 product to everyone. The jump to ₹5–10 lakh almost always comes from building a Level 3 offer for a narrower audience.
Step 3: Build traffic that doesn’t vanish
Place yourself on the Scale Matrix™. If organic content brings consistent leads but ads don’t work, you’re in the Hustle Zone — where most coaches live for years. If ads work but organic doesn’t, you’re in the Rental Zone and your leads stop the day the budget stops. The goal is the Scale Zone: both engines running.
One rule I won’t break: paid scaling starts only once your offer has proved demand. First the machine, then the fuel.
Step 4: Make sales stop depending on you
Webinars, challenges and sales calls are distribution, not sales models. What decides revenue is Price × Value × Distribution. Measure each funnel step against the Win-Win Funnel™ benchmarks and fix the step with the biggest gap. Then move from 1:1 selling to 1:many events, and finally to a team that sells without you on every call.
What realistic growth looks like
I don’t promise anyone ₹1 crore. From ₹1 lakh, the realistic next milestone is ₹5–10 lakh a month, predictably, without adding hours. Sumit Upreti went on to earn ₹10 crore. Sabir, a homeopath who had never earned a rupee online, now closes ₹30,000 deals. Their results are their own — but the order of work was the same: product first, then traffic, then sales.
